After the Diwali Scheme Ends: How to Keep Retailers Engaged From November to March

A retailer loyalty program in India gets its real test on the Monday after Diwali. The festive banners are still up at the kirana. The counter is quieter. The distributor’s salesman drops by with the usual order book, and the retailer asks the question every brand should be ready for: “Scheme khatam ho gaya. Ab kya hai?” (The scheme is over. What’s next?)

The brands that have an answer to that question tend to walk into the March closing with the trade on their side. And the answer is already on the calendar. India’s festive season does not end at Diwali. It runs through Christmas, New Year, Lohri, Sankranti, Pongal, Ramadan, Eid and Holi, right up to the financial year end.

This blog maps those moments into a simple retailer engagement calendar you can run from November to March.

1. Why November to March Matters More Than It Looks

The weeks after Diwali are not dead. They are decided.

Look at what happened last year. FMCG management teams described Q3 FY26 as a quarter where “October was disrupted, November was partly impacted, and December delivered the clearest signs of recovery.” Dabur called December “far stronger”. GCPL got its best momentum only at the end of the quarter, helped by a cold winter (Source: Exchange4Media, February 2026). The brands that stayed active with the trade through November were the ones ready to catch that December lift.

At the same time, ICRA expects consumer demand to cool in Q4 after the festive season (Source: ICRA, Cross-Sectoral Trends and Outlook). So the quiet months are real. The question is who the retailer feels supported by while they last.

And the retailer has options now:

  • General trade still drives 62 to 85% of revenue for India’s biggest FMCG companies, but its share has dropped sharply since FY18. HUL went from 89% to 72%. Nestlé from 90% to 74% (Source: HDFC Sky / HSIE Research, September 2026).
  • In the top 8 metros, e-commerce already holds 19% of grocery (Source: HDFC Sky / HSIE Research).
  • India has over 1.3 crore kirana stores, and distributor body AICPDF claims more than 2 lakh closed in a single year as quick commerce expanded (Source: Storyboard18).

The kirana is still your biggest channel. It is also the most pressured. A retailer who hears nothing from you between Diwali and March will notice who did call.

2. The November-to-March Retailer Calendar: 5 Stops

Each stop has a festive moment, a move, and a sample WhatsApp message your retailers could receive. Copy the messages, change the names, and use them.

Stop 1: Settle and Say Thank You

When: The first two weeks after Diwali

What’s happening at the counter: Retailers are waiting on festive scheme payouts. Every day of delay is noticed.

Your move:

  • Settle festive claims fast. If your scheme ran on scans, payouts can go out as UPI cashback within days, not after a 60-day reconciliation.
  • Send every participating retailer a personal festive summary: what they sold, what they earned, and where they stand on the tier ladder.

“Namaste Sharma ji! This Diwali you earned ₹3,240 on 142 scans. ₹3,240 has been sent to your UPI. You are 380 points away from Gold. Thank you for a great festive season!”

Stop 2: Winter and Wedding Season SKUs

When: Late November to mid December

What’s happening at the counter: Wedding season and early winter shift what moves. Think skincare, hair oil, tea, coffee, health drinks, gifting packs and sweets.

Your move:

  • Run a short four-week slab only on your winter and wedding-season SKUs. Short runs feel fresh. Long runs feel like the scheme never ended.
  • Add a small in-store visibility task: a photo of the winter display uploaded on WhatsApp earns bonus points.

“Winter Special is live! Sell 10 cases of [Brand] Winter Care before 15 Dec and earn 500 bonus points. Share a photo of your display for an extra 100.”

Stop 3: Christmas and New Year — Your Year in Review

When: Last two weeks of December

What’s happening at the counter: It is year-end. Retailers are thinking about the year that was and the year ahead.

Your move:

  • Send each retailer a “Your 2026 with [Brand]” card: total points earned, rewards redeemed, tier reached, and their rank in the town.
  • Give everyone who stayed active through November a small New Year bonus. It costs little and tells the retailer you noticed.

“Your 2026 with [Brand]: 1,820 scans, ₹11,400 earned, Silver tier, #4 in Indore. Here is 200 bonus points to start 2027. Happy New Year!”

Stop 4: Lohri, Sankranti and Pongal — Go Regional

When: 13 to 15 January 2027 (Lohri on 13 Jan, Makar Sankranti on 14 Jan, Pongal on 15 Jan)

What’s happening at the counter: The same week means very different things in Punjab, Gujarat, Maharashtra and Tamil Nadu. Til, gur, rice, ghee, sweets and gifting packs all move, by region.

Your move:

  • Run state-specific contests, not one national scheme. A Pongal contest in Tamil Nadu and a Lohri contest in Punjab, each with local SKUs and local language messages.
  • Use a gamified leaderboard by town. Retailers compete harder with the shop down the road than with a national target.

“Pongal Pot Contest! The top 20 retailers in Chennai this week win a festive hamper. You are #12 right now. 3 days to go!”

Stop 5: Ramadan, Eid and Holi — Into the March Closing

When: February to March 2027. Ramadan begins in early February and Eid falls in March (dates depend on the moon sighting). Holi is on 22 March.

What’s happening at the counter: Strong demand weeks in many markets, right as the March closing pressure builds.

Your move:

  • Tie tier upgrades to secondary sales and repeat orders, not one-time primary loading. A retailer who orders every week in February is worth more than one who takes a truckload on 28 March.
  • Announce the 2027 program in March, so retailers walk into the new financial year knowing what they can earn.

“You’ve ordered every week this February. That’s 4 in a row! Keep it going to 6 and you move to Gold before 31 March. Holi ki shubhkamnayein!”

3. 3 Things Not to Do After Diwali

Three retailer loyalty program mistakes to avoid — don't pause delay claims or dump primary in March

1. Do Not Pause the Program

Switching off the app or the WhatsApp updates after the festive scheme tells retailers the relationship was only about the scheme. Keep earning and redeeming open all year. A channel partner program that runs year-round is what separates loyalty from a promotion.

2. Do Not Sit on Claims

A festive claim settled in January feels like a favour. Settled in November, it feels like a promise kept. Retailers remember which one they got.

3. Do Not Load Primary in March and Call It Loyalty

Pushing stock into the channel for the closing creates returns, expiries and unhappy retailers in April. Reward the behaviour that lasts: regular orders, steady secondary sales, active retailers.

4. Your Retailer Loyalty Program Checklist for the Quiet Months

  • ☐ Festive claims are settled within two weeks of Diwali
  • ☐ Every retailer got a personal festive summary
  • ☐ A short winter or wedding-season slab is planned
  • ☐ A year-in-review message is ready for late December
  • ☐ Sankranti, Pongal and Lohri contests are planned by state
  • ☐ Tier upgrades in Q4 reward repeat orders and secondary sales
  • ☐ Points and redemptions stay open all year
  • ☐ The 2027 program is announced before 31 March

Seven or eight ticks: your retailers will feel you all the way to March. Four to six: good base. Fill the gaps before December. Three or fewer: start with Stops 1 and 3. They are the cheapest and they matter most.

5. In Closing

The Diwali scheme is a sprint. The months that follow are where loyalty is actually built. Retailers do not need a big scheme every week. They need to be paid on time, thanked by name, given a reason to stay active, and shown that the brand is still around when the festive banners come down.

Answer “Ab kya hai?” before the retailer asks it, and you walk into the March closing with the trade on your side.
